When do you switch on the rotation?

Only once the shaft is in place. If the rotation is already running during insertion, it works against the resistance of the entrance and feels rough. Inserted first and switched on afterwards, it runs much more smoothly.

Is it too long for a start?

Not necessarily. A good part of the overall length is handle, and you only ever insert as much as feels comfortable.
